Run your ladder through the numbers before you run it for real
You have a player count in your head, a court booking you had to fight for, and a season that has to end before the weather does. Whether those three fit together is worth answering before you send a single invite.
Put in five numbers. What comes back is the match volume to expect, how many of those matches your average player gets, whether your group clears the ten-player floor, and which constraint runs out first.
Your courts can hold more matches than your players are likely to produce. Participation is the binding constraint, so two more names you can vouch for do more for this ladder than another court would.
The five inputs
None of them ask who you are or where you play.

The format list is fixed, because a scoreline outside it cannot be recorded under the rules and the scoring whitelist: best of three tiebreak sets; best of three with a match tiebreak to 10; one set with a tiebreak at 6-6; an eight-game pro set; short sets to four with a tiebreak at 3-3; and FAST4. No-ad is an option inside a format, not a seventh one. It shortens the slot estimate and the tool accounts for it with a checkbox.
What it gives you back
Expected played matches for the season. A range, not a single figure, because participation is the one input nobody can know in advance.
Matches per player. The median player, plus the spread between the busiest and quietest quartile. A ladder can report sixty matches and still be a failure if forty of them belong to six people. Two matches in ten weeks is what the median player remembers when you ask them to sign up again.
Court capacity against match demand. The matches your court time can hold, next to the matches your ladder wants to produce. One of those is smaller, and which one changes what you do next.
Whether your group is big enough. Ten nameable players is the floor; twelve is where the same two people stop playing each other every week. The tool reports which side of both lines you are on and does not soften it. Below the floor it stops projecting altogether:

A ladder this size runs out of legal opponents inside a month. The player on rung 1 has nobody to challenge, the player on rung 9 has already played everyone in range, and the rematch cooldown closes what is left.
This is not a paywall and there is nothing to buy. It is arithmetic, and the fix is two more people. We will help you find them.
And one sentence naming the constraint that binds first: courts, players, weeks or format. It is the only output most organizers act on, so it is written as a sentence rather than a metric: your court time holds fewer matches than your players want, and the format is what to change first. Four constraints, four versions of that sentence, one shown at a time.
A worked example
The tool opens with a scenario filled in: 16 players, 2 courts, 8 weeks, one tiebreak set, 2 sessions a week.
The supply side is exact, because it is multiplication. Two courts across two sessions is four slots a week; over eight weeks that is 32 slots, so at one match per slot the season can physically hold 32 matches. Split across 16 players, a fully used season gives the median player four.
The other side nobody can multiply. Sixteen players will not all send a challenge every week, and the participation split in the assumptions below is this tool's guess at how they divide up, which is why the output arrives as a range.
Here the two sides land close enough that participation decides the outcome, not courts. Add ten players to the same booking and courts become the binding constraint. Take four away and you approach the floor. Finding out which of those you are, before you book anything or ask anybody, is the point.
Where a ladder stalls
Four stalls you can see in the inputs before a match is played, and one you cannot.
Court time runs out. Your ladder wants more matches than your slots can hold: the club with thirty enthusiastic members and one floodlit hour on a Tuesday. The fix is a shorter format, not fewer players: moving from best of three to one tiebreak set roughly halves the court time per match.
The top of the ladder runs out of targets. Challenges go upward only, within five rungs. Rung 1 cannot challenge anybody, rung 2 has one option, and in a ten-player ladder the top three depend entirely on being challenged. The tool flags this as challenge congestion, and it is the stall organizers never see coming. The capped range is not a Deuce invention: it is effectively universal in published club rulesets, and an uncapped ladder is a design clubs tried and rejected.
Quiet players clog it. The stall the tool cannot see, and the one the largest ladder software vendor puts first in its own organizer guide:
95% of the reason ladders fail is because stale players are allowed to stay in and take up spots.
Source: TennisRungs, "10 Mistakes to Avoid When Running a Tennis Ladder," checked July 2026. The percentage is the vendor's own figure with no published method behind it. The definition is the part that matters: a stale player is one who never responds to or issues challenges.
That is why the model carries a participation split rather than assuming everybody plays. The simulator can show you the shape of the problem; it cannot tell you which four of your names will go quiet.
Legal opponents run out. The rematch cooldown is a fixed number of days between meetings of the same two players, and playing somebody else does not shorten it. In a small ladder that is a real ceiling, so the tool counts distinct legal opponents per player per week and reports the week the count crosses one.
The season outlasts the interest. Twelve weeks is the longest a Deuce season runs, on purpose. A season long enough that the standings stop mattering by halfway produces matches for six weeks and a dead page for the rest.
How challenges, deadlines, and decay actually work
The model, and what it assumes
Every assumption is listed and every one is editable. Change one and the result moves while you watch. A planning tool that hides its assumptions is a guess with a chart on it.

One row deserves more than a cell. The court slot minutes are the only numbers on this page with no source behind them. Nobody timed 90 minutes for a best of three or 45 for a FAST4. They are planning estimates picked to be plausible for a club diary, and they are the first thing you should overwrite with what your own courts run at. If your Tuesday slot is 60 minutes and players are off court at 55, use 55, and every downstream number moves with it, which is why the row is editable.
The other timing numbers are not estimates. The response window is 48 hours and the play window is ten days, both from the ruleset rather than from this page, and that combination is roughly where still-operating club ladders have landed independently.
The arithmetic is deliberately simple. Matches wanted is the participation-weighted challenge rate times the acceptance rate across the season. Matches possible is courts × sessions × weeks × matches per slot. The projection is the smaller of the two, with distinct-opponent supply as a third ceiling. You could rebuild that in a spreadsheet in an afternoon; the reason to use this is that the constraints are already wired together and the ten-player floor is already in it.
What the model cannot do
It cannot tell you whether ten people will say yes. That is the question that decides whether your ladder works, and no calculator has ever answered it. What fills a ladder is somebody asking people directly, one at a time.
It has no Deuce data behind it, because Deuce is pre-launch. The participation defaults come from published club rulesets and from organizers describing their own ladders in public, not from measured Deuce seasons. When real seasons exist, the defaults get re-based and this paragraph says so, dated.
The participation split is the weakest number in the model, and every output depends on it. A third regular, a third occasional, a third who play nothing is a judgment call, informed but not measured. That is why it sits at the top of an editable table rather than inside the code, and why the honest first move is to change it to what your club actually looks like and watch the range move.
It also treats your players as a distribution instead of as people. Your two strongest might play every week; your club captain might play nothing all season and still be at every social. A model that averages those two is wrong about both, and the spread figure exists mostly to keep reminding you.
It does not model your standings order. A badly seeded ladder produces a month of mismatches, and that cost appears nowhere in these numbers. How to seed one.
And the output is a range, so read it as one. If the range spans the decision you are trying to make, a calculator is not what will settle it.
Doubles, and level bands
For doubles, enter pairs rather than people. On Deuce a pair holds the rung, so a ladder of twelve pairs is twelve entries, not twenty-four. Court slot per match stays the same. One limitation to plan around: at launch a pair is fixed for the season, so partners climb and fall together and you cannot swap one out in week five. Rotating partners is roadmap, not product, and if your group needs it the tool will cheerfully model a ladder you should not run. The doubles rules.
Level bands are not an input. The tool tells you when your player count and court time suggest splitting, and then you run it again with each band's numbers. Two bands of fifteen are two separate simulations. A tool that guessed at band boundaries would be guessing at the most local judgment in the whole setup.

It will break, and not because the formulas are bad. It breaks in week five, when somebody has ignored a challenge for nine days and the sheet has no opinion about that, so the opinion has to be yours. It cannot tell you who went quiet, and it will not notice two friends trading wins. All of that is a person's job, and the person is you, which is what the organizer page is about.
Nothing gates it, there is no tracking pixel in the file, and nobody gets added to an email sequence for downloading it. If the sheet turns out to be all you ever need from us, that is a fine outcome. The version number and date are on the Read me tab; it was last revised in July 2026.

If the numbers came back bad
Most organizers who run this get an answer they did not want on the first attempt. Four routes out, and only one involves us.
Recruit and come back. The most common one, and not a consolation prize. Eight names becomes twelve with two conversations at the end of a Saturday session.
Shorten the season instead of the ladder. Six weeks with a full field beats twelve weeks where the last five produce three matches and a standings page nobody opens.
Run a box league this season and a ladder next season. If your court time is tight and your group is small, a format where every match is scheduled for you produces more tennis than a ladder that runs out of legal opponents in week three. We would rather tell you that than sell you a season. The honest comparison.

Cost is not one of the four, because none of them costs anything. This tool is free, the template is free, and browsing existing ladders is free and needs no account. What an organizer eventually pays is not set yet and goes on the pricing page.
Acting on the binding constraint
That section is for a bad result. This one is for the sentence the tool gives you, whichever of the four it turns out to be.
Courts are the constraint. Shorten the format before you shrink the ladder. One tiebreak set or FAST4 fits two matches into a slot that held one, and both record normally.
Players are the constraint. You need more names, not more software. Ask the Saturday morning group, the social hitters, and the parents standing around at junior lessons. Twelve committed players beats a hundred on a list.
The top of the ladder is the constraint. Split into level bands. Two bands of fifteen produce more played matches than one ladder of thirty, because your strongest player stops being unreachable and your weakest stops being a formality.
Everything fits. Then hold onto matches per player for the median player, and ask whether that number would be enough to make you sign up for a second season yourself. If it would, launch.
